How Do I Know I Am Actually Getting Value From My SEO Contract?

This is one of the most common questions we hear during a pitch, and it is a fair one. Companies may have had a bad experience before, or had no transparency over deliverables or results. As an agency we sell a service, and there is always the underlying fear: what if they are not doing anything for the money?

How agencies actually price SEO contracts

SEO contracts are different to a development SLA (Service Level Agreement), which is defined by hours and an hourly rate. Your development team is allocated a set number of hours each month, works through the backlog, and larger projects either take a separate block or are spread across months.

SEO is different. It is our job as your agency to get you results.

If we price a contract at £1,900 per month, our hourly rate of £100 (accurate at time of writing, March 2026) implies around 19 hours a month. Unlike an SLA, an SEO contract is performance-based. Some months we will deliver significantly more than 18 hours on that retainer. That over-service is our call to make. Our measure of success is results, not hours logged.

This is why most agencies, including Crucible, will not commit to a fixed hour count. Flexibility is essential, and ultimately we are here to get you results and beat your competition.

I like the analogy of working against your competitor’s agency. It is our job to outperform them, measured best over a six month run. If results are up, we have beaten their SEO agency. If results are flat, the competition has stepped ahead and we need to do more.

What transparency in an SEO contract should look like

Your agency should be planning and scheduling work against a pre-agreed strategy, updated throughout the engagement. Monthly deliverables should be documented and reportable. Never be afraid to ask your agency: what have you done for me this month? A good agency should be able to answer clearly and connect it back to results. “We did X eight weeks ago, and here is what we can now see as a result.” That cause and effect, tied back to the original strategy, is the sign of a well-run engagement.

Results should be available to you at any time, through a live dashboard, regular reports, or Looker Studio. You should not have to wait for a monthly call to know where you stand.

An agency should give you more than facts and figures. Understanding why results are moving, what changed, and what the plan is for the next quarter is just as important as seeing your rankings improve.

Red flags that you are not getting value

You are receiving reports showing ranking improvements but no increase in leads or enquiries. Your agency cannot show you the direct impact of specific pieces of work. Every flat period gets attributed to a Google algorithm update. You are not clear on what the current strategy is. You have been with the agency for 12 months or more with no meaningful results.

If you have been with an agency for over a year and things are not moving, you should leave. You need to be working with hungry, competent agencies that know your business and your industry and are genuinely excited to beat your competition.

AI search and what to ask your agency

AI search is moving fast enough that anything written today about GEO or the leading LLMs will be out of date in four weeks. There is little value in explaining the current state of play. Ask your agency directly what they are doing about it, and where they are with their testing and client results in this area. Ensure you work with agencies that are forward-facing. An agency overly focused on historic SEO signals could leave your business behind.

Why industry specialism matters

Google rankings are a means to an end. The real measure of value from an SEO retainer is more leads and more sales. An agency that does not understand your industry will spend time and budget on work that simply does not matter to your audience.
